Today Mike coaches Enid Tate, owner of Enid's Cleaning Service around the topic of how to pay cleaning employees. Currently Enid's residential cleaners are paid hourly, but she want's to switch them over to a % based pay. This is one of those topics that doesn't have a right or wrong answer. It's important to understand the pros and cons and make an educated decision. A benefit to this type of pay structure is that you are able to nail your COGS % (Cost of Goods Sold) from the get go so there are never any nasty surprises later in the month. RESOURCE ALERT: Get more in depth about your bookkeeping HERE One of the downsides to this when it comes to how to pay your cleaning employees is that they tend to want to pick and choose which jobs they want to do. They will choose which are "good" jobs and which are "bad" and possibly argue over who gets what jobs. In addition to that, you may be facing quality issues. When you pay your cleaning employees hourly, they will tend to stay as long as possible to increase their paychecks. Disclaimer - this doesn't necessarily mean better quality work. But, when someone is being paid by the job, there is a temptation to cut corners to finish the job quicker and move on to the next. RESOURCE ALERT: Check out this episode on motivating your employees HERE Mike isn't a fan of complex pay structures. The simpler the better. He recommended making 2 to 3 at the most categories. Ideally you have 1 flat rate for everyone and include bonus' for reaching specific goals. Consider using some of these as measuring sticks for your employees performance: Time and attendance customer feedback time to complete the job core value match RESOURCE ALERT: Learn more about Core Values HERE Now that we have covered the good and bad, let's talk about how to tactically implement the % based pay. When it comes to how to pay cleaning employees using this pay structure, the first thing you should do is pick a rate (going to be different for commercial than residential). For example something between 35-50%, so something like 40%. Then take the extra % from what you are willing to pay to create a bonus pool that you spend every month for people that qualify. This way you aren't moving people from one pay bracket to another and back down if they don't perform. Avoiding having to have those uncomfortable conversations about demoting them. It's a lot of management and opportunity for you both to be upset with one another. Once all your employees are on the same page, you can put those funds into a bonus account that you can put towards employee development each month. Perhaps you have a raffle draw every month and everyone that shows up on time every day gets one ticket. Or you could give a ticket for each goal hit and the employees that hit more goals have more tickets and chances to win. Another idea is to split the pool into 3 levels. For example if the pool is $800, spit it to $500,$200 and $100. Then the employee who has the most tickets gets the $500 and so the second most gets $200 and so on. Or something like " This month it's a big flatscreen tv and we're all going to watch the Super Bowl and whoever wins the raffle gets to take the TV home" The idea is to make it fun and creative! You don't want to have the same event every month though. They will begin to associate it with their pay package. It's not only about how to pay cleaning employees, it's about motivating them and getting them excited to come to work every day. An additional benefit to this system is you can use it to focus on problem areas within your workforce. Not only are you solving how to pay your cleaning employees but you can incentivse them to improve specific areas. I guess the first factor is how experienced you are. How good you are at the job you do. It also depends on the type of work you are carrying out, the type of clients you have and the size budgets they are working with. I guess one of the best ways to work out what you really should be charging as your freelance video editor hourly rate is to look at your competitors. Ask yourself where are you positioning yourself in the market? If you are starting out as a freelance video editor your hourly rate will be lower than say a video editor that has been working for ten or twenty years. Work out who your competitors are, see what they are charging for their work. Then decided if you what to charge the same amount as them, under cut them, or maybe if you feel you are better then charge more. To work out your freelance video editor hourly rate it's easier to work out daily rate first. If your daily rate is say £150 then you just need to divide that by the amount of hours you are willing to work for that £150. If you are happy to work ten hours for £150 then your freelance video editor hourly rate would be £15. As a freelancer it's important to know your figures, as you will be working on different types of projects and dealing with different customers who have different size budgets. Knowing how long a certain type of job will take is also important to working out how much you will charge the client for the job. You should always have two rates in mind. Set your top rate at the figure you'd be really happy to work for say £150. And then set a lower figure, say £100. This is the figure you would be willing drop to, to carry out the same work. You can then decide when clients come to you with different budgets where you want to position yourself when quoting for projects.

How do we balance out what we want to earn per hour with what wage people will actually pay us? What works to set an hourly rate we are happy with? For freelancing online this tends to continuously be challenging. Will you hear the stories of exploring how much to charge and the series of jobs I went through before ever getting into doing work I loved for a great hourly wage? After graduating with my bachelor’s degree in 2006, I accepted a job for less than $10 where I was risking my life because I was unwilling to give up the demand to have my own place or move home with my parents. I thought I was smart by trying to keep a job always and just move up hourly pay over and over again. The problem was that every time I got a better job, I just made an excuse to upgrade where I lived and increase my expenses. Never once did I successfully negotiate my salary in taking jobs until I finally negotiated an extra $3,000 a year in graduate school. While you might think having my own business gives me freedom from having to negotiate salary, it actually tends to be the opposite. Instead of thinking about my pay only when getting a job, every potential client brings up the same issue of how much for what? Now I have a simple system starting at a rate I was excited to work at of $149. Every client that hired me after that I rated my rate by a few percent because I figured if they were willing to pay it, why not charge a little bit more? Now my minimum for one hour is $299 on Patreon at https://www.patreon.com/jerrybanfield or a minimum of $249 if 25 hours are ordered. In the face of the same economic uncertainty we all face in different ways, viewers have suggested I compromise. Why not take a lower rate say $50 to make videos you enjoy anyway? What I have learned is that if I am going to do work, it is up to me to have the self-respect and respect for the person hoping to employ me to only accept work I will be happy to do. Selecting an hourly rate I am excited to work at is a big part of me being happy to do work. While $50 per hour is more than I made most of my life, today I have spent so much time working for free that I am grateful to make around $15,000 in income each month without needing to do anything. Therefore, why would I accept work for less than $249 an hour on a 25 hour commitment when I do not NEED more money? Why not just do whatever feels right each day without concerning myself with how much money it makes so that I am available to take $299 an hour work when it is available instead of being fully committed to making $50 an hour without the time or energy to do anything that might be useful for free? This continues to be a challenging subject for me to share on because it is so emotionally charged with rational and irrational arguments from inside and out. I hope sharing about it again is useful for each of us today as we work to make a world where we all are happy with what we receive in exchange for our service! You choose your skills and pay level. Then, the employers will decide on a tasker who is available for the task. The pay wages are suggestions, and you can certainly choose higher or lower than the suggested pay rate. You don't want to choose anything that you don't have much experience in. However, you could use a strategy to choose a lower wage to attract clients who want to take a chance on cheaper labor. Usually, clients love cheaper labor for general tasks. You can accept the cheaper wages to get the jobs to build up your experience and make your resume look better. Taskrabbit is a very active website that is frequented by a diverse range of professionals. You can expect that most people whom you communicate on here have the best of intentions. However, some questionable activity can still slip through. The higher wages could be set to make up for the travel time it can take. Also, you are a contractor and must figure out your own taxes too. The pay is all pre-tax. So, if you make over $2,000 each year through Taskrabbit, you will want to set aside some money, in case you have to pay. How will Taskrabbit process the non-hourly rate jobs? For example, one jub has me using a testing bar on my browser for a month. They pay $10. There isn't any way to price for that with an hourly. Or maybe there is and its tricky.

Instinct tells us to always go for the one that offers the lowest prices, which is obviously the most simple and logical thing to do especially if you are on a budget. However, this is not always the right choice. Find out how the plumbers count the hours, too because they have many different ways to count this. Do they count in the travel time they take from their offices to your house? Most plumbers spend half of their day traveling from one house to another so it’s just fair that they get compensated during this time. Just make sure you are on the same page on this and that you are aware of where they are coming from. Of course you also have to look for quality. Some plumbers may advertise a low hourly rate but spend a lot of idle time once they are at your home or charges a lot of service fees. You might have no way of finding this out unless they are on the job already, unless you ask for recommendations from your neighbors or friends. Ask if they have extra fees that they charge as part of standard service fees. Some plumbers also ask for deposit or upfront payments before they even start the work. Most reputable plumbers will give you a bid or estimate based on their home visit so you both have something to refer to that’s on paper. Once you have all the rates in hand, you can then start comparing and contrasting the rates and the services included in the rates. As mentioned earlier, take note of the prices that offers the most services instead of the one with the lowest price. Once you hired a plumber, do your best to reduce the hours that he or she will spend at your home so you can maximize your spend. Have a list of things (sinks, pipes, showers) to check and repair and clean up these areas before your plumber arrives.
